Prior to partnering with Brandwoven in 2024, Smith Tea managed Amazon primarily through an unsegmented product offering that mirrored its traditional retail distribution. The brand has scaled distribution through broadline distributors such as UNFI and KeHE to support national grocery partners, large retail chains, independent markets, and restaurants. Unfortunately, As Smith Tea’s national retail distribution expanded, disruption to its Amazon channel also grew. Third-party sellers began sourcing products through wholesale channels and listing them directly on Amazon, leading to sales declines for the brand’s own Amazon business. Smith Tea’s Amazon presence relied heavily on the standard 15-count carton it sold in physical stores, and 3P sellers competed directly on the exact same ASINs.
This is not a unique problem to brands who must use distributors to sell to certain large retailers. Those distributors then sell to small independent sellers who turn around and list the product on Amazon for a lower retail price than the brand — and win the buy box. Not only was Smith Tea losing the buy box across most of their products to these third party sellers, but the only solution to win it back was to lower their own retail price and engage in an aggressive “race to the bottom” to sell their own products. Resellers undercut Smith Tea’s retail pricing by 20-40%, driving list prices down from the $14.99 MSRP to as low as $9.99 in an effort to win the buy box. Because Smith Tea chose not to devalue its brand equity by matching extreme markdowns, it frequently lost buy box ownership, sacrificing both top-line revenue and direct customer relationships.

For a consumable, high-frequency CPG category like specialty tea, the inability to capture and retain automated recurring subscriptions impacted customer lifetime value and restricted sustainable growth.
